Physical TCG: A Deep Dive into Collector Crypt and Courtyard

Collector Crypt leads Physical TCG revenue, but the figures exclude card procurement costs, while CARDS buybacks are much smaller than unlocks. Comparing it with Courtyard’s custody and marketplace model highlights the distinctions between business growth, net retained GMV, profit, and token value capture.

Thoughts

TL;DR

Collector Crypt ($CARDS) generates the highest revenue in this sector. The 23 Physical TCG protocols tracked by DefiLlama generated approximately $23.5M in Fees over the past 30 days. Collector Crypt contributed $16.55M, approximately 70%. Based on revenue over the past year, its annualized revenue is approximately $97.3M, about 2 times Courtyard's $47.4M.

This “revenue” is pack sales minus official buybacks, without deducting card procurement costs. It is therefore closer to net retained GMV than profit. Token value capture is also weak: only approximately $106K was used to buy back $CARDS over 30 days, versus approximately 59 million tokens, worth about $16.7M, unlocked over the same period. The latter is more than 150 times the former.

Courtyard takes a different route: custody and a secondary marketplace on Polygon, backed by VCs, without a token. Monthly revenue peaked at $6.73M in May 2026 and fell to $2.17M (-68%) by September. Growth in the sector during 2026 has essentially come from Collector Crypt's on-chain Gacha model.

Sector Landscape

Revenue is highly concentrated among leaders. Gacha monetizes substantially better than a pure marketplace. DefiLlama's Physical TCG category shows total TVL of only $19.5K, because physical cards in vault custody do not count toward TVL. Fees, Revenue, and volume are therefore more appropriate metrics. Gemint $467K $467K $100K —
CARDZ.GAME $436K $436K $48K —
Phygitals $248K $248K -$106K Negative over 7 days: buyback spending exceeded pack sales

Data: DefiLlama snapshot on 2026-10-19.

A few observations:

  • Concentration is high. CC captures approximately 70% of Fees. On a Revenue basis, counting only $493K for Gacha TCG, the estimate is approximately 76%.
  • The long tail is thin. Protocols below rank 4 have less than $600K in 30-day Fees. Collex, Emporium, Grail.xyz, and Jupiter Gacha each generated $0 in 30-day Fees.
  • Gacha itself can lose money. Phygitals' negative 7-day Fees show that a platform can lose money over a period when players draw expensive cards and sell them back to it.

Collector Crypt Operating Data

CC revolves around a Gacha-and-instant-buyback loop. Users pay to open a pack and receive a physical card already PSA-graded, vaulted, and minted on-chain as an NFT. They can hold it, resell it, redeem the physical card, or immediately sell it back to the platform at a specified percentage. DefiLlama calculates revenue as pack sales, both on-chain and fiat, plus royalties and LP fees, minus pack buyback spending. DefiLlama

Quarter Pack sales (on-chain + fiat) Buyback spending Buybacks / Sales Protocol revenue Revenue / Sales
Q3 2025 $73.1M $64.8M 88.6% $11.46M —
Q4 2025 $115.6M $106.7M 92.3% $9.44M ~8.2%
Q1 2026 $146.2M $133.8M 91.5% $12.68M ~8.7%
Q2 2026 $400.8M $368.4M 91.9% $32.75M ~8.2%
Q3 2026 $433.2M $398.8M 92.0% $34.75M ~8.0%
Q4 2026 (through 10/18) $105.1M $94.7M 90.1% $10.43M ~9.9%

Buyback ratios and retention rates are calculated from DefiLlama's quarterly income statement. Q3 2025 included $1.83M in royalties and $1.26M in LP fees, making that quarter unsuitable for direct retention-rate comparisons.

The table shows several things:

  • The step change in scale occurred in Q2 2026. Quarterly pack sales rose from $146M in Q1 to $401M in Q2, approximately 2.7 times Q1's level. Retention remained at 8–10% over the following two quarters, suggesting pricing did not sacrifice margin to chase scale.
  • Approximately 92% of pack sales return to players through buybacks. Much of the apparent volume is therefore the same cards circulating repeatedly. Net retained revenue is a better measure of scale; DefiLlama records a cumulative $112.51M.
  • October could set another record. Revenue reached $10.43M by 10/18. At that pace, the month could approach $17–18M, exceeding June's $16.12M. This is a linear extrapolation, however, and daily revenue varies substantially: 10/15 and 10/16 together generated approximately $2.1M.
  • Multichain expansion contributes little so far. Of 30-day Fees, Solana accounts for $15.56M (94%), Robinhood Chain for $972K, and Base for $12K. Fiat channels contributed $6.88M in sales in Q3 2026, playing a growing role.

The most important accounting caveat: DefiLlama records CC's Cost of Revenue as $0. The platform must nevertheless pay to replace cards users keep rather than sell back. Those procurement costs are not deducted. The “$97M annualized revenue” should therefore be understood as net retained GMV; actual gross margins are much lower. The available data cannot establish a precise gross margin.

Comparison with Courtyard

Courtyard is a better-funded custody-and-marketplace platform with broader categories, but revenue declined markedly in the second half of 2026. It mints NFTs on Polygon representing graded physical collectibles held in storage; burning an NFT redeems the physical item. Beyond Pokémon and sports cards, it has expanded into watches and sneakers and launched iOS and Android apps. Its home page promotes the Vending Machine Gacha product. Courtyard

The materials provide revenue observations for only some months. The comparison below uses the original metrics without reconstructing a monthly curve.

Metric Collector Crypt Courtyard
30d revenue $16.55M $2.21M
30d trading / pack volume $160.7M $103.1M
Revenue / Volume ~10.3% ~2.1%
Past-year revenue (annualized) $97.3M $47.4M
Cumulative revenue $112.5M $64.8M
Peak monthly revenue $16.12M (2026-06) $6.73M (2026-05)
2026-09 revenue (versus peak) $12.53M (-22%) $2.17M (-68%)
Funding Seed round + $1.9M presale $37M (Seed $7M + Series A $30M)
Token $CARDS None

Data: DefiLlama snapshot on 2026-10-19. Courtyard funding: $7M seed in 2022-11, including NEA, YC, OpenSea Ventures, and Brink's; $30M Series A in 2025-07, including Forerunner, NEA, and ParaFi. DefiLlama

  • The monetization models differ. Courtyard revenue is approximately 2.1% of volume, near a marketplace commission rate. CC's approximately 10% reflects the house edge embedded in Gacha pricing.
  • There is no public explanation for Courtyard's revenue decline. DefiLlama does not publish its methodology for Courtyard—the methodology field is empty—so it is unclear whether demand weakened or the accounting basis changed. Its 30-day volume remains $103M, indicating that secondary-market activity has not disappeared.
  • Their trajectories have diverged. Monthly revenue was similar in March–May 2026, in the $6–9M range. From June, CC pulled ahead while Courtyard declined. That timing coincides with $CARDS listing on OKX around 2026-06-25 and CC using token incentives to drive pack volume. This is an inference from coincident timing, without direct evidence. $CARDS Valuation and Tokenomics

$CARDS looks inexpensive on revenue multiples, but the token receives little of the cash flow. Data as of 2026-10-19:

  • Price: $0.2826 (24h +4.7%, 7d -13.8%, 30d +51.1%)
  • Circulating market cap: $255.1M; FDV: $557.9M; 24h volume: $11.6M
  • Price fell to approximately $0.038 in March 2026, then recovered to $0.326 on 10/12, near the all-time high of $0.3814 on 2025-09-14
Valuation basis Calculation Multiple
Circulating market cap / Past-year revenue $255.1M / $97.3M 2.6x
FDV / Past-year revenue $557.9M / $97.3M 5.7x
Circulating market cap / Annualized latest 30-day revenue $255.1M / ~$201M 1.3x
30-day holder revenue / 30-day revenue $106K / $16.55M 0.6%

Key points:

  • Value capture is weak. Since April 2026, the team has used Gacha revenue to buy back and burn $CARDS, but DefiLlama records only $841K in cumulative holder revenue. It was $0 during May–September 2026, returning in October at $113K. Most revenue remains with the company rather than flowing to token holders.
  • Unlock pressure persists. The schedule shows approximately 59.26 million tokens unlocking each month, around 3% of total supply. At current prices, that is approximately $16.7M, equivalent to CC's entire monthly revenue and more than 150 times the 30-day buyback amount. Recipients include the team, with 32.5 million tokens per installment, the community, Seed, and Advisors. The late-September unlock was valued at approximately $10.9M. Odaily
  • Circulating-supply figures differ. Market data reports 902.6 million circulating tokens, while the unlock schedule gives 677 million unlocked by the end of 2026-10. These use different measurement bases. Using the former to calculate market cap is relatively conservative.
  • There are reasons for low multiples. Revenue excludes card procurement costs, the token has almost no claim on cash flows, and supply pressure continues. A 2.6x price-to-sales ratio therefore does not simply mean cheap.

Risks

Risk Severity Explanation
Gacha regulation / gambling characteristics High Paying for random physical items with instant buyback may be classified as a prize draw or gambling in several jurisdictions; expanding fiat channels increases compliance exposure
Inflated revenue basis High Procurement costs are not deducted, and approximately 92% of sales return through buybacks; true margins are unknown
Token value capture High Buybacks are small and intermittent, while approximately $16.7M in monthly unlocks weighs on price
Concentration in Pokémon Medium Demand follows Pokémon card-price cycles; Courtyard is diversifying into watches and sneakers
Custody and IP Medium Dependence on PSA grading and third-party vaults; the position of Pokémon's rights holder, TPCi, is a potential uncertainty
Competition and subsidies Medium Competitors such as Gacha TCG and Phygitals have negative revenue or low retention, suggesting spending to gain volume

Conclusion

Physical TCG is already one of the few crypto RWA niches with nine-figure annualized cash flow. Current growth, however, mainly comes from Collector Crypt's on-chain Gacha model, which does not fully match the physical-asset tokenization narrative.

Courtyard demonstrates that custody plus a marketplace can work and has raised $37M from institutions. Revenue nevertheless fell sharply in the second half of 2026, with no public methodology available to check. CC leads in both scale and retention, but its revenue is net retained GMV, not profit, and the token receives almost none of those cash flows.

Conclusion: Following CC's fundamentals makes sense for this sector, but $CARDS is better traded as a high-beta volume-and-sentiment asset than held long term as a cash-flow asset. Watch four things:

  1. Whether October monthly revenue exceeds June's $16.12M;
  2. Whether buybacks become routine and approach more than $1M per month;
  3. Price support around monthly unlocks of approximately 59 million tokens;
  4. Whether Courtyard's revenue stops falling in Q4, and regulatory developments concerning Gacha.
